Claude Code, OpenAI Codex, and ChatGPT overlap more than their names suggest, but they're built for different jobs. ChatGPT is a conversational assistant. Claude Code and Codex are AI agents that work directly with files, code, and multi-step tasks. For most leaders, the right first tool is the one your organization already approves, and the habits you build transfer between all three.
Here's how they differ, when each fits, and how to choose.
What Is the Difference Between Claude Code, Codex, and ChatGPT?
| Claude Code | OpenAI Codex | ChatGPT | |
|---|---|---|---|
| Made by | Anthropic | OpenAI | OpenAI |
| What it is | An AI agent that works with your files and tools | An AI coding agent | A conversational AI assistant |
| Where you use it | Terminal, desktop app, editor, or browser | Terminal, editor, and inside ChatGPT | Web, desktop, and mobile apps |
| Strongest at | Reading folders of documents and data, building reports, dashboards, and automations | Writing, running, and fixing code; script-based automation | Conversation, drafting, research, and quick analysis |
| Best fit for leaders who | Work with lots of files and want repeatable workflows | Are on an OpenAI-standardized stack and automate with code | Need a fast thinking partner for writing and questions |
When Should a Leader Use Claude Code?
Use Claude Code when your work lives in files: weekly updates, exports, proposals, notes, and policies. Because it reads and writes files directly, it can turn a folder of team updates into a one-page brief, combine three CSV exports into a dashboard, or compare four vendor proposals side by side, and save the result. It asks permission before it acts, which matters when the files are real.
When Is OpenAI Codex the Better Fit?
Codex is a strong choice when your organization has standardized on OpenAI, when your workflows involve code or scripts, or when you want the agent working inside tools your engineering team already uses. For leaders, it's most useful for automation that runs on a schedule or touches code repositories.
When Is ChatGPT Enough?
Plenty of leadership work doesn't need an agent. Drafting a sensitive email, thinking through a decision, summarizing a long document you paste in, or brainstorming a plan all work well in ChatGPT. Projects and custom instructions make repeat work smoother. Move to an agent when you're copying and pasting the same material every week.
What About Gemini?
If your organization runs on Google Workspace, Gemini is built into Gmail, Docs, and Sheets, which makes it the lowest-friction option for everyday drafting and summarizing. For agent-style work, Google offers Gemini CLI. The same leadership skills apply.
How Do You Choose? Five Questions
- What does your organization approve? Start there. An unapproved tool, however good, is a risk.
- Where does your work live? Folders of files point to Claude Code. Google Workspace points to Gemini. A ChatGPT Enterprise license points to ChatGPT and Codex.
- Do you need an agent or an assistant? Repeated, multi-step work needs an agent. One-off thinking and drafting don't.
- What does your team use? Shared tools make shared prompts and skills possible.
- What will you actually practice? The best tool is the one you use every week.
